MOQ realities for luxury packaging — what 200 pieces actually means

The question every small luxury brand asks first is the same: what is the minimum order quantity? The answer in our published catalogue is 200+ pieces for rigid construction. The longer answer is that the number is a function of which part of the process you are willing to absorb the setup cost of, and that some projects can ship at lower volumes if a brand brings the right brief. This page is the working manual to MOQ — what the floor is, what changes below it, and how to think about volume planning for a launch.
The published floor
The minimum order quantity for luxury rigid box construction starts at 200 pieces. Some structures run lower on a per-project quote. Below 200 the per-piece cost rises because the press setup, dies, and hand-assembly time stop amortizing. Sample rounds are one piece, free, with 7–10 day turnaround.
200 pieces is the public Huamei floor across rigid box families — rigid lift-off, magnetic-flap, drawer, book-style, and bespoke. It is a deliberate number, not an arbitrary one.
Below 200, the four fixed costs of a luxury rigid project — press setup, die-cutting, foil tooling, hand-assembly line setup — start dominating the per-piece price. At 200 the four-piece-amortization math still produces a unit cost that fits a luxury launch ($8–15/piece on most beauty geometries, $15–35 on spirits). Below 100, the math inverts and a brand is paying setup-grade money for sample-grade volume.
This is also why 5,000 is the folding carton floor, not the rigid floor. The setup cost of an offset print run with a single die-cut form is in a different cost shape than a rigid build — the press time per unit at low volume dominates, and below 5,000 a folding carton ends up costing nearly as much per unit as a rigid box, at which point a brand should just buy the rigid box.
What changes below 200
We do quote sub-200 runs on a project-by-project basis. Three things move when we do:
Tooling amortization. The die cost ($80–250 per die) and the foil tooling get spread across fewer pieces. A 100-piece run with a magnetic-closure die that costs $180 puts $1.80/piece of tooling on the per-piece price. At 200 pieces it is $0.90. At 1,000 pieces it is $0.18. Tooling is the single biggest reason small runs cost more.
Hand-assembly setup. A hand-assembly line takes 30–60 minutes to set up: dies on the bench, glue stations primed, the QC inspector briefed on the project. That setup time amortizes the same way die tooling does. A 100-piece run absorbs 30–60 seconds per piece of setup time; a 1,000-piece run absorbs 3–6 seconds.
Press setup waste. Calibrating temperature and dwell on the hot-foil press takes 50–150 test sheets per project. Below 200 pieces the test-sheet waste becomes a meaningful fraction of the run; above 1,000 it disappears.
Net result: a 100-piece run on a magnetic-flap rigid box is usually 35–50% more expensive per piece than a 1,000-piece run of the same design. We will quote it, but we will tell the brand the math first.
When sub-100 is actually the right answer
Some launches genuinely need to ship at very low volume:
- A founder validating a brand identity before raising a round. Sample-grade 25-piece launches let the founder put boxes in the hands of investors, journalists, and the first ten customers without committing to 200 pieces of inventory.
- An award submission or trade-show edition where the count is fixed by the event.
- A test launch for a flavour or SKU before committing to production.
For these, we run the project at sample-pricing — closer to $25–60/piece depending on structure — and ship in 10–15 days. The per-piece cost is higher, but the absolute total ($1,000–3,000 for a 25-piece run) is what the project actually needs.
Sub-100 runs do not get the full QC and process discipline of a production run; the difference is two press calibrations versus one, and a less rigorous pre-shipment inspection. Brands using these for marketing-only purposes do not notice; brands using them for retail launch should not.
How sample rounds fit
A sample round is one piece, free, with 7–10 day turnaround. It is not a 25-piece pre-production batch. The sample is the physical confirmation that the structure, the foil, the wrap, and the closure read the way the brand wants. It is the moment to confirm the registered emboss-and-foil alignment, the magnetic pull-force, the soft-touch laminate finish — all the haptic decisions a digital proof cannot show.
After the sample is approved, production starts at the agreed MOQ. We do not require a brand to commit to production volume before the sample round; the sample is a no-strings step.
How to plan volume for a real launch
Three approaches we see work:
Conservative launch — 200–500 pieces. A brand committing the smallest possible inventory to test market response. Most US founder-led brands launching on Shopify with a wait-list start here.
Standard launch — 1,000–5,000 pieces. Per-piece economics improve substantially. This is where most major-brand seasonal launches sit (CNY, holiday, mid-year refresh). Wuliangye 68 shipped at this volume; Lancôme Love at the upper end.
Volume launch — 10,000+ pieces. Per-piece cost stabilizes at its floor. This is the volume at which a brand starts thinking about folding-carton hybrids or setup-style construction for the cheaper SKUs in the range.
A buyer can spec any of these. We will quote against the chosen volume, run a sample round, and lock production once the sample is approved.
How to spec it on a brief
Two sentences:
"Volume: 500 pieces. Sample first."
The volume sets the cost shape; "sample first" tells us we will not produce-and-ship until the brand confirms a physical piece. Everything else gets dialled during the project.
